What is a senior forward deployed engineer?
A forward deployed engineer, often shortened to FDE, is an experienced engineer who works closely with a customer to solve a specific operational problem. Rather than receiving a fixed list of requirements and building in isolation, they spend time with business leaders, users, security teams and internal developers.
The word โdeployedโ does not necessarily mean they sit permanently in your office. It means they work close to the real business problem, whether that is on-site, remotely or through a blended delivery model.
A senior FDE usually combines several roles. They are part software engineer, part cloud architect, part product adviser and part delivery lead. Their job is not simply to install technology; it is to make that technology work inside a complicated organisation.
Why has this role become so important?
Traditional software projects generally begin with known requirements. AI projects are different because teams often do not know what will work until they test the idea with real data and real users.
An executive might ask for โan AI assistant for customer serviceโ, for example. That sounds clear until the team discovers that customer information is spread across Microsoft 365, a customer relationship management platform, old file shares and several databases.
The assistant must also understand who is allowed to see each record, when a human must approve an answer and how mistakes will be detected. These are not problems that can be solved by connecting an AI model and hoping for the best.
Forward deployed engineering has therefore become closely associated with AI implementation. It gives organisations someone who can investigate the business problem, build quickly, test assumptions and improve the system without losing sight of security or commercial value.
What technology sits behind forward deployed engineering?
A senior FDE does not rely on one particular product. They connect several technologies to create a complete working service.
AI models and business instructions
The AI model might come from OpenAI, Anthropic Claude or a service hosted through Microsoft Azure. The engineer gives the model clear instructions, controls what information it can use and defines what it should do when it is uncertain.

Secure access to company information
Many business AI systems use retrieval-augmented generation. In plain English, this lets the AI search approved company information before preparing its answer.
The engineer might connect the system to SharePoint, Microsoft Teams, a customer database or an internal knowledge base. They must ensure employees only receive information they already have permission to access.
Connections with existing systems
Application programming interfaces, usually called APIs, allow different software systems to exchange information. An FDE may use them to let an AI assistant create a support request, update a customer record or prepare a document for approval.
This is where an AI tool begins to produce real value. It stops being a separate chat window and becomes part of an existing business process.
Testing, monitoring and security
AI systems require repeatable evaluations, commonly called evals. These are structured tests that check whether the system is accurate, safe and useful across realistic situations.
The engineer also monitors usage, response quality, operating costs and attempted misuse. Security platforms such as Microsoft Defender and Wiz can help identify vulnerabilities, suspicious activity and cloud configuration risks before they lead to a serious incident.
What makes the role senior?
A senior forward deployed engineer is not simply someone who has written code for a long time. The difference is ownership, judgement and the ability to work through uncertainty.
They should be able to:
- Turn a broad business goal into a clearly defined, testable use case.
- Challenge projects that are unlikely to deliver enough value.
- Design the cloud, data, identity and security foundations behind the solution.
- Build production-ready software rather than a temporary demonstration.
- Explain risks and trade-offs to non-technical decision-makers.
- Measure adoption, time saved, quality improvements and operating cost.
- Transfer knowledge to the customerโs internal team.
This last point matters. A good senior FDE should not create permanent dependence on one individual. They should leave your people with documentation, operating procedures and the confidence to manage what has been built.
A practical example
Consider a 180-person professional services firm that wants an AI assistant to help consultants prepare project proposals. The initial prototype can generate polished text, but it regularly uses outdated service descriptions and occasionally includes information from the wrong client.
A senior FDE would begin by examining how proposals are actually created. They might discover that approved content is stored across SharePoint, previous proposals and individual laptops, with no reliable process for marking information as current.
Instead of immediately building a larger chatbot, the engineer would first define the approved information sources and access controls. They could then connect an AI model to those sources, add templates, require human approval and create tests for accuracy and client confidentiality.
The business outcome can then be measured. If 60 consultants each save 20 minutes per week, the company recovers approximately 960 working hours over 48 weeks. Just as importantly, the risk of sending outdated or confidential information is reduced.
How is an FDE different from a consultant?
A traditional consultant may assess the situation and recommend what to do. A forward deployed engineer is expected to help build, test and release the solution as well.
They are also different from a conventional developer who receives detailed requirements. An FDE helps discover those requirements by observing the work, interviewing users and testing early versions.
This hands-on model is particularly useful for AI agents, which are systems that can complete multi-step tasks rather than only provide answers. When does your business need one?
You may need a senior forward deployed engineer when an initiative crosses several teams or systems and the requirements are still unclear.
Common warning signs include:
- Your AI pilot works in a demonstration but cannot pass security review.
- Several vendors are involved, but nobody owns the complete outcome.
- Your internal developers understand the systems but lack AI deployment experience.
- The project handles sensitive employee, customer, financial or health information.
- You cannot explain how the proposed system will save money or improve performance.
- Your team is experimenting with agents without clear access controls or approval steps.

What should leaders ask before hiring an FDE?
Do not assess candidates only on the number of AI tools listed on their rรฉsumรฉ. Ask them how they would identify a valuable use case, protect sensitive information, test accuracy and measure the business result.
A strong answer should cover the full journey from discovery to ongoing operation. Be cautious if the conversation focuses entirely on the model and ignores identity, data quality, user adoption, support and cost control.
The best senior forward deployed engineers are comfortable telling leaders that a simpler solution may be better. Sometimes improving a Microsoft 365 workflow or automating a repetitive approval process will deliver more value than building a complex AI agent.
